AI theatre is the appearance of AI transformation without evidence of meaningful workflow change, operational maturity or measurable business impact.
Why AI usage is not AI adoption
Seat counts, active users and prompt volumes show activity. They do not show whether the workflow has changed, whether output quality is acceptable, or whether the organisation can rely on AI to do the work.
Why productivity claims often fail
Reported productivity gains are frequently anecdotal, self reported and disconnected from actual delivery data. Without a workflow level baseline, there is no way to prove what changed.
What real AI adoption looks like
- Workflows have visibly changed shape, not just added an AI step.
- AI reliably owns defined segments of the workflow at a stated autonomy level.
- Output quality is monitored and remains acceptable as autonomy increases.
- Risk, governance and human escalation are explicit, not implicit.
- Business value is measurable and reported at board level.
What leaders should ask
- Which workflows has AI actually changed?
- What level of autonomy does AI currently hold in each workflow?
- What evidence do we have that output quality is holding?
- Where is AI theatre masking risk?
